What decides how long a kitchen remodel takes
Almost none of it is decided by how fast anybody works.
A kitchen remodel is a chain, and every link in it is physically blocked by the one before. Pipe and cable have to be inside the walls before drywall closes them. Cabinets have to be on the wall before a counter can be measured. The counter has to be down before the plumber can put the sink back. Nothing in that order is a convention anyone chose, and none of it can be resequenced by working harder or by putting more people in the room.
The consequence is that a kitchen schedule is mostly not a schedule of work. It is a schedule of waiting, punctuated by short bursts of activity, and the two longest waits happen while the house is empty of tradespeople. Understanding where those waits sit, and which decisions start their clocks, is worth more than any calendar.
The two clocks that run while nobody is on site
Cabinets are manufactured, not bought
Except at the stock tier, cabinets do not exist until they are ordered. They are made, and made to a drawing, which means the clock on them starts when the final drawing is approved rather than when anybody first walked into a showroom. That distinction is the single most common misreading of a kitchen schedule, and it is expensive because the misreading always runs in the same direction: people believe they are further into the wait than they are.
It also means a change of mind after approval is not free even when the change is small. The drawing is the order. Amending the order puts part of that production clock back to the beginning, which is why a decision that feels like a detail in a showroom behaves like a delay on a calendar. A semi-custom order placed late pushes everything downstream of it by the same amount, with no way to recover the time later.
Appliances are decided with the cabinets, not after them
People treat appliances as a late purchase and they are an early decision. Cabinet openings are drawn around specific models, so a range or a refrigerator swapped after the drawing is approved can put a whole run out in a way that is invisible until install day, when the box does not fit the hole. Model numbers go to the designer at the same time the layout is settled.
The order the work has to happen in
Each of these blocks the next for a physical reason rather than a procedural one, which is why the sequence is the same on every kitchen.
- Demolition comes first, and it is the moment an older house says what it has been hiding. Wiring that was never adequate, a drain that was never properly vented, subfloor gone soft under a dishwasher. Whatever turns up here has to be resolved before anything closes back up.
- Rough-in follows, because pipe, cable, and duct have to reach their final positions while the walls are still open. This is where a moved sink, an island circuit, a hood duct, or a relocated gas line is built into the structure of the room, and it is the stage where the scope of a full remodel is most visible, since everything the finished kitchen needs is going into a space that is currently bare framing.
- Then the walls close. Insulation into anything exterior that was opened, drywall over everything, tape, mud, primer, paint. The moment before drywall is the last cheap opportunity to move a receptacle or a light, and it is cheap by an enormous margin compared with the moment after.
- Flooring, usually before the cabinets, so the boxes stand on a finished floor rather than needing material cut in around them afterward.
- Cabinets go on the wall, set level and fixed, because everything after this point is measured off them rather than off the drawing.
- The counter is templated, fabricated, and set. This is the long one and it has its own section below.
- Then the room finishes: plumbing reconnected, backsplash tile, which references the counter line and so cannot precede it, appliances, trim, touch-up, walkthrough.
The countertop gap, and why it cannot be compressed
Stone and quartz fabricators do not cut a counter from a drawing. They template the cabinets as installed, with a laser or a physical pattern, because no room is truly square, no wall is truly straight, and a slab cut to the drawing will meet the wall behind the range with a gap that then has to be hidden with caulk. The template captures the bow in that wall. That is the whole reason for the step.
Because the template comes off installed cabinets, nothing about the counter can begin until the cabinets are set. Then the slab goes to a shop, gets cut, gets its edge worked, gets its sink cutout, and comes back. That is manufacturing time in a building somewhere else, and no amount of pressure on the crew standing in the kitchen affects it, because the crew standing in the kitchen has nothing to do until the slab returns.
What that produces is the least livable stretch of the entire project: cabinets on the wall, no counter, no sink, and no cooktop connected. It is not a sign of poor planning. It is what the material requires, and the only useful response is to know it is coming and to have somewhere else to wash a dish. Asking a countertop supplier for their current template-to-install window before the cabinet install date is locked puts the gap on the calendar instead of in the way of it.
Where the walkthrough fits
The job closes with a walkthrough of the finished room, and the list written during it is the punch list: a door needing alignment, a paint touch-up where an appliance was carried past a wall, a light that needs adjusting. On a job with this many trades touching one room, a punch list is normal rather than a sign anything went wrong. Final payment is customarily held against it, which is what gives the list its force.
What stalls a schedule
- Late selections. A cabinet order, a tile choice, or an appliance model picked after demolition has already started pushes every downstream step by however long that decision took.
- The lead-time clock started later than you think. It runs from approved drawing to delivery, not from the first showroom visit. Reading it the other way is the most common scheduling error there is, and it always errs optimistically.
- Change orders mid-project. Moving a wall outlet, adding a pendant location, or swapping a cabinet finish after the order is placed restarts part of the production clock and adds labor on top.
- Appliance delivery. A back-ordered range, or a refrigerator that turns up in a different size from the one specified, stalls the last stretch of the job, because the openings were built around the model on the drawing.
- Unexpected conditions behind walls. Older Fort Collins houses hide wiring and plumbing that has to be put right before anything closes up, and that work is priced as a change order before it goes ahead.
How to think about the total
A kitchen's end date is not the sum of how long the work takes. Most of the elapsed time on any of these projects is production and waiting rather than building: cabinets being made somewhere, a slab being cut somewhere else, and a room standing finished-but-for-one-thing until the thing arrives. A refresh that keeps the existing layout and swaps surfaces sits at the short end of that, because it triggers fewer of the waits and skips some entirely. A scope that moves plumbing, opens a wall, or adds a serviced island sits at the long end, because each of those adds a whole dependency rather than a few days of labor. A compact kitchen is no faster than a large one for the same reason it is not proportionally cheaper: the waits are the same length whatever the size of the room.
So the number that tells you most about your own project is not a total. It is the list of waits your particular scope sets off, and the date each of those clocks starts running. Living in the house during the build
Most homeowners stay in the house through the project rather than moving out, which means setting up a temporary kitchen matters more than people expect going in. A folding table in the dining room, a microwave, a toaster oven, an electric kettle, and a mini fridge cover most of what a household needs for the duration. Running an extension cord to wherever that setup lives, and confirming it is on a circuit that is not also feeding a job-site tool, avoids a tripped breaker becoming a daily event.
Dishes get washed in a bathroom sink, or in a tub outside, through the stretches when the kitchen sink is disconnected. That is the demolition period and then the countertop gap, and the second one is the longer of the two by a distance. Paper plates and takeout carry more of the load during the messiest weeks than most people plan for at the outset. Setting expectations with everyone in the house before demolition day, rather than during it, avoids most of the friction that a kitchen project puts on a household.
